The challenge

A Chennai SaaS company on the OMR corridor sold to customers across multiple countries, but its pipeline leaned almost entirely on paid ads and outbound prospecting. Both channels worked, but costs climbed with every new market the company tried to enter, and outbound reps were cold-calling into time zones and business cultures they didn't know well.

Buyers evaluating a SaaS category from outside India research a solution and compare named alternatives before they ever respond to an outbound message or click a paid ad, often starting that search in a way specific to their own region and language conventions. The company's site was written for one audience and ranked for none of the international searches its actual buyers were running.

The approach

The team opened with the solution and comparison searches the company's global buyers run, using Ahrefs and Google Search Console to find category and comparison terms with strong intent across the company's target markets.

Solution and comparison content followed, addressing the buyer's problem and positioning the product against named alternatives, the pages an international buyer reads while shortlisting a tool before requesting a trial or a demo.

Because buyers searched differently across regions, hreflang was implemented so each market's version of a page served the right audience, preventing near-identical pages from splitting the same ranking and cannibalising each other.

HubSpot data connected to GA4 tied demo requests back to specific solution and comparison pages, so the team could see organic pipeline building by region and prioritise the markets responding fastest.

The results

Global demo requests from organic grew 3.2x over 10 months. International buyers began booking demos after finding the company through their own search, cutting reliance on paid and outbound to fill the pipeline.

34 category terms reached the top three results, spread across the company's target markets rather than concentrated in one region, thanks to the hreflang structure keeping each market's pages distinct.

Organic now influences 38% of pipeline. As search became a larger share of demo volume, the company could hold paid spend flat while pipeline kept growing, improving the blended cost of every demo booked.
