The challenge

A Mumbai D2C organic food brand was preparing to launch 12 SKUs into one of the most crowded shelves in Indian retail. The category was full of green leaves, earthy fonts, and the same promise repeated on every pack. Nothing about the brand told a buyer why it belonged next to the incumbents.

The first pitch to modern trade made the gap concrete. Shelf placement was refused outright. Without differentiated packaging and a position a category buyer could repeat in one sentence, the brand was indistinguishable from a dozen others competing for the same metre of shelf.

The approach

Webzenia started with positioning, not packaging. The team ran a competitor audit across the organic shelf, mapped the claims every rival was already making, and isolated the one space the brand could own without sounding like everyone else. That single position became the brief for everything downstream.

The packaging system came next, designed as a system rather than 12 separate labels. Working in Adobe Illustrator and Adobe InDesign, the team built a shelf architecture where the brand reads from 2 metres away and the SKU reads from arm's length. Every pack across the 12 SKUs shared one visual grammar.

The full identity was documented in Frontify so the brand held together across pack, deck, and feed. Webzenia tested the pack hierarchy with shoppers in Maze before print, then carried the same system into a social design kit. Brand to shelf-ready took 14 weeks.

The results

Retail placements went from 0 to 140 stores in the 6 months after the rebrand. It began with the same category buyers who had refused the first pitch, because now they had a position they could repeat.

D2C conversion settled at 3.4% against a category average of 1.8%. The packaging was doing the selling on screen, not just on shelf.

The brand earned 3 national media features in the first 90 days, without a PR agency. A distinct position gave editors a reason to write, which is why the numbers held past launch.
